Performance Max, or PMax, combines Google’s advertising channels in one goal-based campaign. The key business decision is which outcomes the campaign should pursue and how their value will be verified. When measurement, assets and the sales process work, the automation can be evaluated against business results.
What does Performance Max do?
Performance Max can use channels and formats such as Google Search, Shopping ads, YouTube, the Display Network, Discover, Gmail and Maps. Google adjusts advertising across channels towards the selected goals. Budgets are not manually divided into channel-specific amounts, and a campaign does not need to serve evenly everywhere.
PMax can complement keyword-based Search advertising. Define its role in advance: more online sales, new customers or qualified service enquiries? Choose the campaign type according to that task and the information available.
When is PMax a sensible choice?
Consider PMax when the business has a clear sales objective, reliable measurement, effective landing pages and sufficient creative assets. For an online store, availability, prices and Merchant Center product information must match the website. Pursuing a sale is of little use if customers cannot buy the advertised product.
If measurement captures only page views or button clicks, improve the starting point before broad automation. A focused Search campaign can be a clearer first test when the business needs to understand one service’s search demand and lead quality. The choice is about assigning each campaign an appropriate task.
- The objective represents an actual purchase, booking or qualified enquiry.
- The business can verify outcomes and handle leads.
- Assets and pages describe the same offer.
- The budget, test and review have agreed boundaries.
Choose an objective that reflects customer value
Google uses the selected conversion goals to guide the automation. Where possible, a lead-generation business should pursue a confirmed qualified lead or completed sale. CRM feedback helps distinguish a valuable enquiry from a form submission that never reaches sales.
If completed deals are infrequent, measurement and goal selection need an assessment of the sales process. An intermediate stage with a known relationship to sales may be appropriate. A page view, form submission and later sale from the same lead should not be treated as three equally valuable new customers.
For an online store, verify purchase value, currency and that refreshing the page does not record the same order again. For leads, document a successful submission and subsequent quality confirmation. The basics are covered in our article on Google Ads conversion tracking.
A cheap form submission may not mean a cheap customer
Illustrative example: two campaign periods each spend €1,500 on media. The first generates many forms but only three customers. The second generates fewer forms, five of which become sales. The table assumes confirmed sales outcomes and comparable periods.
The second period has a higher cost per form but a lower media cost per customer. This shows why reporting needs sales feedback. Total profitability must also account for specialist work, other costs and the margin those customers contribute.
| Comparison | Forms | Qualified leads | Customers | Media cost per customer |
|---|---|---|---|---|
| Period A: €1,500 | 60 | 10 | 3 | €500 |
| Period B: €1,500 | 30 | 15 | 5 | €300 |
Assets, audience signals and search themes have different jobs
Build an asset group around one service, product group or customer need. Text, images, videos and pages need to work in understandable combinations. For example, an installation-service ad should not promise an offer for the entire product range if it leads to a page for one limited service.
An audience signal suggests a useful audience. It does not restrict the campaign to those people: PMax can reach others considered likely to convert. Search themes describe possible customer searches and the business’s particular offer. They provide additional context for automation rather than functioning as Search campaign keywords.
Agree who approves business claims and materials and reviews automatically generated assets. Ad promises must remain verifiable when the system combines copy and images.
Agree brand, search-term and page controls before launch
Negative keywords can block irrelevant queries in PMax’s Search and Shopping inventory. They are not a universal exclusion across every channel. Plan brand exclusions and other controls according to whether the campaign should reach familiar buyers or new demand.
Final URL expansion can direct customers to another website page based on their search. Agree allowed pages and exclusions so advertising does not lead to pages outside the intended offer. Also check regions and content suitability controls. Documented choices make performance easier to interpret.
Read channel reporting alongside sales outcomes
PMax’s channel report shows information such as cost, conversions and issues limiting delivery across channels. Check its conversion definitions and date range before comparing results. Low channel spend can reflect a constraint or the automation prioritising other opportunities.
The report describes outcomes attributed to the campaign. It does not by itself prove how much additional sales the campaign created compared with no advertising. Review total sales, brand-search contribution, new customers and lead quality. If lead volume rises while qualified enquiries decline, review the objective and customer journey.
- Which actions does the campaign optimise for, and what does its conversion reporting include?
- How have qualified leads and completed sales changed?
- Are product, asset or page issues limiting delivery?
- Could brand traffic, seasonality, sales lag or a measurement change explain the shift?
Budget and targets need a controlled review
A target acquisition cost set too low or a target return set too high can restrict delivery. Evaluate targets using observed results and the business’s profitability threshold. Several major changes made together make it harder to identify what affected the outcome.
Record material changes and agree when their effect will be reviewed. Allow for the sales cycle as well as learning. Increase spend once the case for additional investment is clear; our article on Google Ads budgeting explains the calculation.
What should you ask a PMax partner to provide?
Ask for a plan that explains PMax’s role alongside other campaigns and assigns responsibility for assets, measurement and sales feedback. Monthly reporting should lead to a decision: what to continue, what to fix and what to test next.
- A clear objective, focused test and justified budget.
- Verified measurement and a shared definition of a qualified lead.
- Approved assets and pages with documented controls.
- Reporting on actual sales and costs.
- Agreed review points for continuing, improving and changing spend.
